It's not exactly 'on alt-internets', the federation part is nothing special, just HTTPS and ActivityPub. Only the UI and user authentication are done the Gemini way.
OK, found it. My actor doesn't have sharedInbox and PieFed blindly assumes https://$domain/inbox. I added this in my server (points to the application actor's inbox) and now federation seems to work fine. Yay!
